Retentio doc·Status·Owners Bobby and Noah·Updated October 28, 2026Company brainDay 3

The company brain runs in the cloud on its own and learns every 15 minutes

Since October 26 the brain has read Slack, ClickUp, Fathom and Discord with nobody at a computer. A door drops finances, pay and talk about the team before anything is kept. A librarian agent keeps its wiki the way Bobby's vault is kept. Its server is live at brain.retentio.agency and passes Noah's contract test, with 9 people on its access list. The team asks it in Claude once Noah points RIO's MCP at that address.

Search and the examLive24 of 24, signed by Bobby, rerun after RIO loaded. The exam runs once a day in the cloud.
RIOLiveRead through Noah's read-only login. 4,587 items in, every 15 minutes.
HiroLiveThe July 2025 key, for now. Its first read has started.
The brain's serverLivehttps://brain.retentio.agency on DigitalOcean. It passes Noah's contract test and redeploys on every push.
Who can use itSet9 people.. Bobby, Jon, Andrea, Reg, Mark, Anthony, Patricia, plus Noah and Nathan as contractors. All of them are in the brain's channel.

Team accessNoahRIO's MCP pointed at brain.retentio.agency with the shared secret. Until then only Bobby asks it questions, in Claude Code.
Not built
KlaviyoLaterComes through RIO's sync, so it follows RIO.
Learning from resultsLaterA standard changes when another way beats the brand's own past on more than one brand. Needs RIO and Hiro.
Weekly vault cross-checkLaterThe vault seeded the brain once. The weekly comparison isn't written.
A model reading the doorLaterThe door is word rules. The librarian gives it a second read.
Monthly decayLaterRetiring stale facts and archiving pages nobody touches.

2Three days, start to now

DayWhat happened
Oct 26The brief's three parts were written and every open point ruled.
Oct 26Version 0.1 built on Bobby's computer.. the schema, the door, the seed from the vault, search, the seven tools and the exam. Then it moved to Supabase.
Oct 26RIO and Hiro sources built. Fathom, Slack and Discord ran every 30 minutes from Bobby's computer.
Oct 26Moved to the cloud. GitHub runs the sources, a Claude routine reads Slack, and the computer task was switched off.
Oct 26The librarian built. The brain's 290 pages became a wiki on their own branch.
Oct 27The librarian's first pass. 150 notes into 11 pages, 3 items held back.
Oct 2715,432 Slack notes dropped the exam to 20 of 21. Search got a second look and came back to 21.
Oct 27The ClickUp reader went live, read-only.
Oct 27The brain's Discord channel went up with its first post.
Oct 27Found every cloud run timing out on Fathom's and Discord's full history. History now loads in pieces, and runs start whenever new data lands.
Oct 27ClickUp status lines pushed the exam to 20 of 21. They count for less in search now, back to 21.
Oct 27Noah invited to the repo with write access.
Oct 28Slack every 15 minutes through four routines, private channels and the client approval lists included.
Oct 28Noah's contract for RIO's MCP saved as AGENTS.md and every gap closed.. answers pass the door going out, every call stops at 20 seconds, long pages come in parts.
Oct 28The RIO login came in and RIO's history loaded. The Hiro key works.
Oct 28Live at brain.retentio.agency on DigitalOcean, since Railway had paused sign-ups. Noah's test passes against it.
Oct 28Every key that touched chat replaced. The brain reads Discord as the RIO bot now, not Bobbee.
Oct 28ClickUp moved onto its API every 15 minutes, starting where the hourly routine left off. All 102 notes from the routine's last pack came out the same.
Oct 28Bobby: "make sure this is a world class brain that actually works as intended." An audit against the intent, not the plumbing. Twelve real questions through the live address: the door held on all three sensitive ones, but four answers were stale, because search had no sense of time and never returned the librarian's own pages. Fixed the same night: search ranks by date, the librarian's pages are notes (one per paragraph or bullet), the door catches teammate judgments and dollars-an-hour pay, answers to the brain's own questions count as confirmed, the Slack readers push a heartbeat on quiet quarter hours so the cloud job really runs every 15 minutes, and the live server's keys were cut to the six it reads.
Oct 29Bobby: "build a world class learning loop", with every piece of feedback saved. The loop measures every send against its brand's own past (the brand's median over the 90 days before, same channel), compares each way of sending with against without inside the brand, and proposes a way that won on two brands, adopts one that won on three with none against (with undo), and flags one that stops working. Rulings by reply in the brain's channel (adopt, both, keep, undo and the number), and every ruling becomes a note the librarian writes into the pages. RIO's approval board replies, the client's notes on cards, Prompt Lab ratings, every Klaviyo send, flow, month and pop-up week come in as notes. It waits on one grant file in RIO's database.
Oct 29Retentio docs at docs.retentio.agency: the brain's server serves any Retentio doc from its database with a comment rail (select words, comment, reply, resolve), signed by a retentio.agency Google account. The Company Brain Status is the first doc.
Oct 29Bobby ran the grants (and the row-level policies behind them). 3,022 Klaviyo notes and 486 RIO feedback notes came in. The loop's first pass at the first bar found 29 proposals, mostly mirrors and splits; cleared before anyone saw them, bar tightened with a rank test. The real first pass: 2,324 sends measured on 21 brands, 45 brand verdicts, three proposals for Bobby.
Part 2How it worksFrom a message in Slack to an answer in Claude, and everything in between.

3The whole thing in one picture

4What it reads

SourceHowNotesWhat stays out
SlackFour Claude routines, one at 5, 20, 35 and 50 past the hour, read new messages in public and private channels through Bobby's Slack connector, the way the vault's Slack dump does. Each runs the door in the cloud and pushes only what passes. One note per thread.15,704Direct and group messages, The Commonwealth, turn-batch-operations, test
Bobby's vaultRead once through the seed gate, which cut the flagged lines and kept the rest of each page.10,78519 owner-only pages, every flagged line
DiscordThe RIO bot (RIO#5067), reading only, through the Retention Team role. Oldest first, 60 pages of 100 messages a run, each channel keeping its place. One note per conversation.24,615Direct messages, voice, Archived, Creative, the pipeline feed
FathomFathom's API with the brain's own key. New calls each run plus 60 older ones. A note per section of Fathom's summary and per action item. The transcript goes to the sealed store.6,482Calls kept out of the team calls section
ClickUpClickUp's API with the brain's own read-only key, every 15 minutes, and in live answers for the brand a question names. A note when a task reaches approval, preview sent, scheduled, sent or blocked, and one per task per day of comments.5,702Templates, RTO Example, Potential Clients, HR, Sales, CRM, Partnerships, task descriptions
RIONoah's read-only login, every 15 minutes. Brands, approved and sent cards, design feedback, the bank, messaging maps, brand cartridges, call intake, copy patterns.4,587Test brands, profiles, token usage, Shopify data
HiroHiro's REST key, first read started. 36 brands, the last 12 weeks and 12 months against the period before and the year before.0Every dollar figure. Percentages and verdicts only

rules/roster.json tells every source which brand an item is about, by name or email domain. A note about a brand lands on that brand's page.

5The door

Every line from every source passes the door before anything is kept. A line that trips a rule is dropped. Only the count and the reason are kept, never the line.

RuleWhat it catchesSo far
Team talkA teammate's name next to a judgment or a personal word241 dropped
FeesA dollar figure next to a billing word. Published tier prices pass.85 dropped
FinancesMRR, revenue, payroll, runway, the bank, the books41 dropped
PaySalary, hourly rates, equity, raises21 dropped
Private lifeAnyone's health, pregnancy, divorce, a funeral4 dropped
ContactsPersonal emails and phone numbers107 blanked
KeysAPI keys and passwords pasted into chat5 blanked

It has kept 179,641 lines so far. The rules live in src/door.js and say the same thing in words in rules/door.md. Only Bobby changes them, and the librarian can't loosen them.

6Memory and search

NotesOne dated statement each, with its source, the brand or topic it's about, and the page it belongs to. Search reads notes.
PagesThe wiki. 290 came from the vault. The librarian writes new notes into them.
PositionsA question people do differently, with the standard first, the other ways after, and what they all agree on.
DoctrineBeliefs, the flywheel, already paid to acquire, brand voice. Locked. Changes only on Bobby's yes.
Sealed storeThe raw text behind each note, with keys and contacts blanked. Only the librarian's login can read it.

How a question gets answered

  1. Words. Rare words count more than common ones, and a word and its synonyms count once.
  2. Meaning. A small model turns the question and every note into numbers and finds the closest notes. It runs inside the job, with no vendor and no key.
  3. The two lists merge. Notes on pages that match the whole question get a lift.
  4. A second look. Another small model reads the question next to the top 30 notes and reorders them.
  5. Source weight. A ClickUp status line counts for less than a note that says what a brand wants.
  6. Back come the best notes with their sources and dates. A question people disagree on comes back with the standard first.

Each step went in when the exam caught a miss. A question takes about 4 seconds.

7The librarian keeps the wiki

The librarian is a Claude agent that runs every 2 hours in Claude's cloud with no connectors. It does to the brain's wiki what Claude does to Bobby's vault, with nobody in the session. Its contract is rules/librarian.md, the vault's own maintainer rules rewritten for the brain.

  1. At the end of each GitHub run, up to 150 new notes from the last 14 days go out to the librarian as a batch. A batch only goes out when fewer than two are waiting.
  2. The librarian takes up to two batches and groups the notes by page.
  3. New facts go into the current state with the source and date inline. A fact that gets replaced moves to History. Last updated, links and related pages are kept.
  4. When two notes disagree on how the work is done, it files both, the standard first. It never blends them into an answer nobody gave.
  5. It adds new pages to the index and writes every pass in the log.
  6. Each pass is one commit to the brain-wiki branch, so every change is a diff that can be read or undone. Opened in Obsidian, the branch is the brain's own graph.
  7. The next GitHub run loads the changed pages back into memory, so search sees them.

It's the door's second read. It never writes finances, what a client pays, anyone's pay, a judgment of a teammate, anyone's personal life, keys or a shopper's details. It can't edit doctrine.

Its passes so far

UTCNotesPages changedNote

Oct 27, 08:2200The daily check
Oct 27, 20:2330011Two batches after the cloud runs were fixed

Older history stays searchable as notes but isn't woven into pages, since only the last 14 days go to the librarian.

8The brain's Discord channel

#🧠company-brain sits in Retentio Homebase. Only Bobby and Bobbee can see it until Bobby adds people. The brain writes only through the channel's webhook, which can't post anywhere else.

  • Mondays. The librarian's digest, once, with Bobby tagged. What the brain learned by brand and topic, standards that changed and why, open challenges, the pages that changed most, gaps, what was held back, and the week's numbers.
  • Questions. When the librarian can't fill a gap, it tags the person who'd know. Three a week each at most, one open at a time. Someone who can't see the channel gets theirs sent to Bobby with their name on it.
  • Replies. An answer to a question becomes a note under that person's name. Bobby's undo under a digest makes the librarian put the page back from its history.

9The seven tools

The same seven tools serve Claude Code today and, through https://brain.retentio.agency, RIO's MCP once Noah connects it. Every call is checked against the access list and logged.

ToolWhat it does
brain_searchAsk a question. The best notes with sources and dates, the pages they're from, and the standard first when people disagree.
brain_readRead one page in full, with its open questions.
brain_recentWhat changed since a date.
brain_rememberTeach it something. It goes in as a note with the teacher as the source.
brain_correctSay something is wrong and give the right way. A fact is corrected with the person's name on it. A different way of working goes in as their position under the standard.
brain_flagFlag a thin or wrong answer. The librarian treats it as a gap.
brain_ruleSettle an open challenge in an area someone owns. Owners and Bobby only.

10The exam

21 questions with known answers, run once a day. The score is how the brain shows it's getting better and not worse. A big load is followed by a rerun, since two loads already cost a point each.

KindCountPasses when
Brand facts6The answer comes from that brand's page
Standards6The standard comes back, from the right page
Facts4The right page and the right words
Door checks4Nothing sensitive comes back at all
Contested1The standard first, the other ways named, nothing blended

The real figures the door checks look for sit in a file on Bobby's computer that's never committed, so those four run fully only there. The questions are a first draft for Bobby to fix and sign.

11Where it runs and what it costs

PartRunsCost
Supabase "cloud brain"The memory. us-east-2, Micro. RIO's own project, "retentio brain", is never touched.About $10 a month
GitHub ActionsWhenever the Slack or ClickUp reader pushes new data, and every 2 hours as a backup. Each run reads every source with a key, loads the librarian's pages back, sends the next batch, posts to the channel and runs the exam once a day. 150 minutes at most, 40 per source.3,000 minutes a month with GitHub Pro, then about $0.006 a minute
Slack readersFour Claude routines, at 5, 20, 35 and 50 past. Slack connector, seven read tools.Bobby's Claude plan
ClickUp readerClaude routine, every hour at 35 past. ClickUp connector, six read tools.Bobby's Claude plan
LibrarianClaude routine, every 2 hours at 20 past. No connectors.Bobby's Claude plan

While history loads, a run takes about 12 minutes and there are about two an hour, which goes past the included GitHub minutes this week. Runs get short once Fathom and Discord catch up.

The code and the rules live in the private repo bobby815/retentio-brain on four branches.. main for code and rules, brain-inbox for the Slack and ClickUp packs, brain-notes for batches going to the librarian and replies from the channel, and brain-wiki for the wiki. The brain's contents live in Supabase, never in git.

12Controls and safety

  • Pause. Set learning_paused to true in brain.settings and the GitHub runs do nothing.
  • Stop a routine. Turn it off at claude.ai/code/routines.
  • Undo. Reply undo under a digest, or revert the librarian's commit on brain-wiki.
  • Who can use it. rules/access.json, Bobby only today. Ruled employees only, contractors one by one.
  • The tools' login reads memory and writes the inbox and the call log. It's refused on the sealed store and on deletes, and Supabase's public API can't see the brain at all.
  • Keys live in the brain's .env on Bobby's computer and in the GitHub secret BRAIN_ENV. None are in git.
  • The vault is never written by the brain.

13Where the build differs from the brief

Bobby made these calls while it was built. The brief still describes the ruled plan.

The briefWhat runs
A first-read week per source before anything reaches the teamSources go live right away. The door is the only check.
The brain's own keys, held by NoahThe brain's own Fathom, ClickUp, Hiro and Anthropic keys, held by Bobby in GitHub and DigitalOcean. Discord through the RIO bot.
A read-only Slack app named RIOBobby's claude.ai Slack connector, through four routines every 15 minutes. A RIO app comes later.
A view-only ClickUp loginBobby's ClickUp connector, held to six read tools
Runs every 30 minutesRuns on new data, about twice an hour, with a backup every 2 hours

14Where docs go next

Proposed October 28, not ruled. One doc engine runs both kinds of doc. Retentio docs live on docs.retentio.agency and their comments go into the company brain. RIO docs live on RIO's own address and their comments go into that brand's memory in RIO.

How Retentio docs and RIO docs fit together Agency side: the company brain, the team in Claude through RIO's MCP, Retentio docs on docs.retentio.agency. Brand side: RIO with each brand's memory, the brand, RIO docs on RIO's own address. Standards flow from the company brain to RIO, and facts and patterns flow back. Both kinds of doc run on one doc engine. Agency side Brand side Company brainAgency knowledge The team in ClaudeThrough RIO's MCP Retentio docsdocs.retentio.agency RIO, per brandEach brand's memory The brandSlack and the RIO app RIO docsRIO's own address Standards Facts, patterns One doc enginePages, live comments, agents

Settled Retentio docs become the standards RIO reads when it makes a brand's RIO doc. Coming back up, facts from brands we manage land on their pages in the company brain. RIO also proposes patterns it sees across several brands to the librarian, with names stripped unless the brand is our client, and the librarian weighs each one before anything changes. The full proposal is section 9a of the wiki's RIO doc page.

15Open points

  1. Noah. Point RIO's MCP at https://brain.retentio.agency with the shared secret. The RIO login reset, a new Fathom key for RIO and the move to one Discord bot wait (Bobby, Oct 29: no rotating for now). AGENTS.md in the repo is the contract.
  2. Hiro. A new API key to replace the July 2025 one.
  3. Bobbee. His Discord token was pasted into chat and still needs a reset.
  4. The exam. Three recency questions were added as drafts for Bobby to sign: Twelve South's Oct 28 call, Haverhill's week of Oct 19 to 25, ProCare's Black Friday 2026 offer.
  5. The loop's first three proposals. Waiting on Bobby in #company-brain: an offer named in the subject line, a number in the subject line, avoiding a question in the subject line. Reply adopt, both or keep with the number.
  6. Every 15 minutes. The brain's own read-only Slack and ClickUp keys and an Anthropic key, so Slack, ClickUp and the librarian join the 15-minute run.
